Operator-led strategy & execution
EMJ Partners is run by people who have sat in the CEO chair. We find where the P&L is underperforming, fix it alongside your executive team, and stay until the result is in. No decks for the shelf. No junior pyramid.
Former CEOs and GMs who have carried a P&L. The people you meet are the people who do the work.
Diagnostics in weeks. Execution from month one. AI tooling built inside the engagement, not recommended for later.
Every engagement starts with a number and ends with one. We measure ourselves on the same figure you do.
Why EMJ
Most strategy work is delivered from across a conference room by people who have never had to make payroll. Ours is delivered from inside the business by people who have. The difference shows up in three places.
Senior throughout. A small team of former partners and operators, assembled for the question in front of you: the right person for the right job, and no analysts learning on your time.
A diagnostic that takes a large firm twelve weeks takes us three or four, because our technology partner builds the data and AI tooling inside the engagement.
We lead with the number: EBITDA delta, revenue uplift, cost-out, share gained. We stay through execution until it shows up in your accounts, and we measure our work against that same figure.
How we operate
2–6 weeks · Fixed fee
"Where exactly is the problem, and how much is it worth?"
A short, evidence-based answer built from your own data and a few weeks inside the business. You get a quantified lever list, ranked by value and feasibility, and a recommendation you can act on the following Monday.
Where you want the number to stay live after we leave, the sprint can be instrumented with Kyvern from day one.
Typical entry point. Led by the Managing Partner with a small senior team.
6–12 weeks · Fixed fee
"Which move, in what order, and with which partners and resources?"
Market entry, expansion, acquisition screening and commercial model design. We build the evidence, take a position, and put our hand on the execution: partner shortlists, target conversations, the operating model, the first 100 days.
We stay involved after the decision, because the decision is the easy part.
Partner-led team sized to the mandate. Reference formats: distributor acquisition screening, KSA market entry.
6–12 months · Monthly retainer
"Who carries this until your own team can?"
A senior operator embedded with the C-Suite or board for a defined mandate: a transformation, a market launch, a joint venture set-up, the turnaround of a unit. We sit in the management meetings, own the plan, and hand over a business that works without us.
A second senior lead is always in the loop, so the mandate never depends on one diary.
Our longest relationships. Notice period, not lock-in.
Where we lead with our name
Pharmacy chains, pharmaceutical distributors, hospital groups, payers and TPAs, digital health. Our Managing Partner ran an integrated pharmacy and digital-health business in Saudi Arabia; we know how national procurement, e-prescription and mandatory insurance change the economics of every player in the chain.
Pharmacy P&L: category mix, omnichannel, store-level margin
Distribution: principal portfolio, route-to-market, working capital
Payers: pharmacy-benefit cost, gatekeeping, chronic-care logistics
Providers: service-line growth, post-capex ramp, commercial model
Retail networks, e-commerce, F&B and fitness chains, and international brands entering the GCC. We have built and scaled consumer platforms in the region and currently sit as operating partner inside a retail joint venture between one of Asia's largest retail groups and a Gulf family conglomerate.
Market entry: format, channel, partner and pricing decisions
Multi-site scaling: unit economics, opening cadence, retention
Joint ventures: structure, operating model, first-year plan
E-commerce: fulfilment economics and marketplace vs own channel
A quieter lane, run just as first-hand. Our Managing Partner founded and ran a concrete and building-materials producer and a food-manufacturing company for nine years, served for three years as Royal Vopak's operator on the ground for a greenfield terminal project in Greece, and later advised industrial and building-materials groups across the GCC. We know production lines, plant economics, working capital and what a family-owned manufacturer actually needs from an advisor.
Production: line utilisation, yield, quality and cost per unit
Building materials: route-to-market, specifier engine, project pipelines
Food manufacturing: sourcing, processing economics, export channels
Family-owned businesses: professionalising without losing the owner's grip
Greenfield industrial projects: site selection, land assembly, licensing, stakeholder alignment
Engagements
What the question was, and what changed.
Operator track record · Saudi integrated healthcare group
Built from zero — a digital pharmacy and its supply-chain ecosystem
Before EMJ, our Managing Partner was CEO of Pharmaciaty, the digital pharmacy of Tamer Group, where he built the Kingdom's first digital-only pharmacy and the supply-chain ecosystem behind it: the backbone connecting fulfilment hubs, a national pharmacy network and public and private stakeholders, the partnerships with insurers, providers and distributors, and the demand forecasting and logistics that made medication access work at scale. It is the P&L experience every healthcare engagement now draws on.
Not a consulting engagement. The reason we can call ourselves operators.
Operator track record · E-commerce business acquired by a traditional group
Two cultures — one operating model
When Mumzworld, the region's leading mother-and-child e-commerce platform, was acquired by Tamer Group, our Managing Partner led the post-acquisition integration from the inside: reconciling two operating cultures, building the structures and service models that let a fast-moving digital business work under group governance, and translating e-commerce capabilities into regulated healthcare services. The complexity was not the strategy; it was the integration realities: systems, people, compliance and who decides what.
Led as General Manager, New Initiatives, inside the acquired business.
Operating Partner · GCC retail joint venture
3 — markets sized, one live test
From pre-due-diligence and the MOU through market sizing, a live market test, the financial model and the operating plan, we act as operating partner on both sides of the table, briefing the boards and building a venture that will run without us.
Led as an operator with a monthly mandate until the business was up and running - ongoing engagement.
Growth Advisory · Payers and providers
A business model built on the claims it removes
Service set, commercial logic and four operating models for a coordination centre between insurers, TPAs and providers — each with its own breakeven.
The centre earns by removing claims, avoidable services and administration — not by adding another provider to the chain.
Operating Partner · Diversified UAE family group
Group-wide — portfolio restructuring
For a diversified UAE family group spanning automotive and marine, electronics distribution, real estate and services, we worked inside the group on the implementation of its restructuring: business-model rationalisation, process improvement and cost optimisation across every business unit, in direct collaboration with each unit's General Manager and the group's C-suite.
An interim corporate-development role, not a report: the work was done with the unit heads, month by month.
Operating Partner · Greenfield energy infrastructure, Greece
Three years — from land to a strategic investment license
For three years on a monthly retainer, EMJ was Royal Vopak's operator on the ground for a greenfield oil and gas storage project in Greece. We helped select the site and assembled the land from multiple owners, coordinated the legal and technical teams through licensing, supported the feasibility studies behind the group's investment decision, and kept political and regional stakeholders aligned throughout. Everything a foreign investor needs done locally before it can decide, done by one accountable team.
Engaged as the group's operator on the ground, on a monthly retainer, 2012–2015.
Growth Advisory · Ceramics manufacturer growing in KSA
Growth — answered with a production plant
For a leading ceramics manufacturer underperforming in Saudi Arabia, we diagnosed why sales lagged the market, rebuilt the channel and specification strategy to grow them, and ran the feasibility and location analysis for a local KSA manufacturing unit. The work led to a final investment decision, and the plant was built.
From market diagnosis to feasibility and location analysis, carried through to the investment decision.
Client names are withheld by agreement. Figures are from the engagements themselves and can be walked through in person.
More of our workOur AI tool
In engagement after engagement we met the same failure: a decision taken in the boardroom in a day that drifted for months in operations, invisible to dashboards that report last month. So we built the instrument we kept wishing our clients had.
Kyvern is a strategy-execution platform designed by EMJ Partners and developed by our technology partner. It sits above your ERP, CRM and spreadsheets, holds the plan leadership approved, and measures the organisation against it every day, down to the transaction, with the evidence attached.
What execution drift typically costs a large organisation each year. You will not find it in the budget; you will find it in the margin.
A seed deployment: one data source, one question that matters, a quantified answer with evidence, and the instrument left running.
Deploys in-country or on your premises. The system suggests; your people authorise. Every action logged and reversible.
Any EMJ diagnostic can be instrumented with Kyvern so the number we find stays live after we leave.
A system of strategic intent
You decided. Kyvern tracks the decision implementation through to the P&L.
The plan, made legible — Kyvern holds the plan your board approved as a live object the enterprise can be measured against. Your systems of record hold what happened; Kyvern holds what was decided.
Drift, measured every day — Kyvern reads live data across the enterprise and computes how far you have moved from that plan. One bearing, updated daily.
Investigation on demand — When drift appears, Kyvern sends an agent into the source systems and returns a verdict — spend against agreed terms, a promise against delivery. New investigations arrive as skills.
Evidence under every number — Each figure drills to the record it came from. Nothing is asserted that cannot be shown.
Every number shows its work · Course, not commentary
Menelaos Panagiotakis — Managing Partner
Who you will work with
Menelaos has spent more than fifteen years leading growth, transformation and market-entry work from both sides of the table: as CEO and General Manager with P&L responsibility, and as an advisor to leadership teams.
He was CEO of Pharmaciaty, Tamer Group's digital pharmacy in Saudi Arabia, where he built the Kingdom's first digital-only pharmacy and the supply-chain ecosystem behind it. Before that he supported the integration of Mumzworld into the group after its acquisition, spent a year inside a diversified UAE family group implementing its restructuring unit by unit, and, as Director of Advisory Services at Ventures Middle East, helped healthcare, industrial and government clients across the GCC with market entry and operating models.
Prior to the GCC, Menelaos through EMJ Partners has spent 3 years as Royal Vopak's Operator on the Ground for a greenfield oil terminal project, while running and growing his family business group in Greece, a concrete and building material producer and an olive oil manufacturer. He started his career at the United Nations in Geneva.
How we staff. EMJ has no junior pyramid. Menelaos leads every engagement and builds the team around the question: former strategy partners and sector operators he has worked with for years, the right person for the right job. You meet the team before you sign.
